2002 Allroad 6 spd manual - clutch engagement - 'slow' shifting
2 issues with my gear box/clutch (now 150k).
a) the clutch engages VERY early (or dis-engages very late, having to press the clutch pedal all the way down). Is it normal for this model? Can it be adjusted? Pedal does not feel soft in the beginning. Could it still be air in the slave? If so, how to bleed?
b) I have to shift slowly, particularly down shift. Also 'ease' the shifter into 1st from neutral. Signs of worn synchro rings? Else? If synchro, what should I expect for repair cost (I take the trans out myself). Anything else in there that should be fixed at this time?
c) If installing another (low mileage) used gearbox, what donor cars fit (year/model), for example: S4, A6?
I plan to drive the car for quite some time.

It sounds like your clutch is on it's way out, if it hasn't been replaced it's probably an excellent time to do it.
As far as your transmission, the 1-2 collars are notorious for this. Your clutch could be making the situation worse. The allroad uses a transmission unique to the allroad.
I've got both the parts to repair your transmission as well as overhauled and fortified transmissions as well.
